Automation ROI: How to Work Out If a Task Is Worth Automating

30 October 20268 min read

"Should we automate this?" is usually answered by gut feeling. Someone is fed up with a task, an automation gets built, and nobody ever checks whether it was worth it. Sometimes it was a brilliant decision. Sometimes it took longer to build than it will ever save.

You can do better with a back-of-an-envelope calculation that takes ten minutes. Here is how.

Step 1: Measure the time the task really takes

Pick one task and track it honestly for two weeks. Not the time you think it takes, the time it actually takes, including: - The task itself (creating the invoice, replying to the enquiry) - The switching cost: finding the file, opening the right system, getting back into what you were doing - The fixing: correcting mistakes, chasing missing information, answering "did you get my email?"

Switching and fixing often double the real figure. A "two-minute" task done twenty times a day, with interruptions, can easily be an hour.

Step 2: Put a value on that time

Multiply the hours by what that time costs you. For staff, use their hourly cost including tax and overheads, not just their wage. For the owner, use what your time is worth when you spend it on sales, clients or strategy instead of admin.

An illustrative example

Say a service business spends 6 hours a week creating, sending and chasing invoices, and that time costs €25 an hour: - 6 hours × €25 = €150 a week - Over 48 working weeks, that is €7,200 a year spent on invoicing admin

That figure is the ceiling on what the automation is worth each year in time alone. (The numbers here are made up to show the method. Use your own.)

Step 3: Count the costs most people miss

The build is only part of the cost of an automation. Include: - The build or setup, whether you do it yourself or pay someone - Tool subscriptions the workflow needs to run - AI usage costs, if any step uses a model (these scale with volume) - Maintenance: tools change their APIs, your prices change, your process changes. Budget a little time every month - Remaining human time: most good automations still have a person approving or handling exceptions

Step 4: Add the benefits that are not time

This is where most ROI calculations undersell automation. Time saved is the easy number, but often not the biggest one: - Fewer errors. No more invoices to the wrong client, or bookings that slipped through - Faster cash. Invoices that go out the moment a job is done, and chase themselves, get paid sooner - Faster responses. Replying to enquiries in minutes rather than hours wins business - Scalability. You can take on more work without hiring someone to do the admin - Owner sanity. Not doing invoices on a Sunday night is worth something, even if it is hard to put on a spreadsheet

You do not need precise numbers for these. Just list them, and be honest about which ones matter for this task.

Step 5: Work out the payback period

Divide the total first-year cost by the monthly saving. That gives you the number of months until the automation has paid for itself.

A useful rule of thumb for small businesses: - Pays back in under 6 months: do it now - 6 to 12 months: usually worth it, especially if the non-time benefits are strong - Over 12 months: look for a simpler version, or pick a different task first

Which tasks usually win

The tasks with the best ROI share three traits: they happen often, they follow a predictable pattern, and a mistake is cheap or easily caught. In practice that tends to mean invoicing, booking confirmations and reminders, data entry between systems, and answering the same customer questions.

When we built invoicing, time tracking, bookings and recurring payments for Algarve Know How, the starting point was exactly this kind of exercise: which admin was costing the most time every week, and which could run on its own. Manual invoicing was the clear winner.
