What a Business Automation Project Actually Costs in 2026

Ask an automation agency what a project costs and you will usually get "it depends." That is true, and it is also a non-answer that leaves you unable to budget, unable to compare quotes, and quietly worried you are about to be overcharged.

So here are actual numbers. These are the ranges we see and quote in 2026 for small and medium businesses in Europe. Your mileage will vary, but you will at least know whether the quote in your inbox is in the right postcode.

The short version

  • A single automation — one trigger, one or two systems, no new interface: €400–€1,500
  • A connected workflow — several steps across three or four tools, with error handling: €1,500–€5,000
  • A custom internal system — its own database, logins, dashboards, reporting: €5,000–€20,000+
  • Ongoing support and iteration: €150–€600 per month, or an hourly rate when you need it

If you have been quoted €12,000 to connect a booking form to an invoicing tool, something is wrong. If you have been quoted €300 to build a full operations system with staff logins, something is also wrong — it will not exist, or it will not survive contact with your business.

What you are actually paying for

The build is rarely the expensive part. Three things drive the real number.

Scoping. Working out precisely what should happen, in what order, and what to do when reality does not cooperate. This is where a good automation partner earns their fee. Most failed automation projects failed at this stage, not in the code.

Edge cases. The happy path takes an afternoon. The other 20% — the duplicate booking, the customer who pays half, the invoice that has to be credited, the API that goes down on a Saturday — is most of the work. Any quote that has not asked you about edge cases is a quote for something that will break.

Integration reality. Some tools have excellent APIs. Some have an API in name only. Some have no API and need a browser automation or a nightly file drop. You cannot tell from the marketing site, and it changes the price meaningfully.

Worked examples, with real numbers

Invoice automation for a services business

Typical range: €1,500–€4,000.

Take an example from our own client work. Algarve Know How handles Portuguese bureaucracy — NIF and NISS registrations, visas, renewals, AL licensing — for a steady stream of expat clients. Every completed service used to mean a manually written invoice.

The build: completed services trigger the correct invoice automatically, tied to the right client and the right rate, with recurring clients moved onto automated online payments. It also needed staff time tracking, so hours logged against a client feed straight into the billing.

What makes this cheaper: one clear billing model, one invoicing tool, standard rates. What makes it more expensive: multiple currencies, VAT edge cases across countries, partial payments, credit notes, or an accountant who needs a specific export format.

Booking and scheduling

Typical range: €2,000–€8,000 for a custom flow; less if an off-the-shelf tool genuinely fits.

Be honest about whether you need custom. If you sell one-hour slots at a fixed price, buy a booking tool. Spend the money on the website instead.

You need custom when the rules get real: capacity that depends on instructors and equipment, prices that shift by season, group bookings that split across sessions, weather cancellations and rebookings, deposits versus full payment. Customer communication and AI

Typical range: €1,500–€6,000 for a scoped assistant; more if it needs to act rather than answer.

The cost split is not what people expect. Building a bot that answers questions from your own documents is now the easy part. The money goes into deciding what it must never say, what it escalates to a human, and how it hands over cleanly.

An assistant that answers "are you open on Sunday" is cheap. An assistant that qualifies a lead, checks availability and books them in is a different project, because now it is writing to your systems and mistakes cost you money.

A full custom system

Typical range: €8,000–€25,000+.

When you need your own database, staff accounts, permissions, dashboards and reporting, you are commissioning software, not an automation. Vida Boa Lodge and the Lombok scooter rental insurance MVP both sit here.

The costs nobody quotes for

Tool subscriptions. Your automation runs on something. Budget €20–€200 a month depending on volume. Ask which tools, on whose account, and who pays.

Maintenance. APIs change. Tools deprecate endpoints. Something will break in the first year — not because it was built badly, but because the internet moved. Budget for it, or accept that fixing it will be an unplanned invoice.

Your own time. The scoping conversation, the test data, the "actually we also do this for one client" revelations. Reckon on a few hours of your attention. A build where the owner disappears after the kickoff call produces an automation of a business that does not exist.

Change of mind. Halfway through, you will see what is possible and want more. That is healthy. It is also a change of scope, and it should be priced as one rather than absorbed silently and resented.

How to tell a good quote from a bad one

A quote worth trusting:

  • Names the specific tools it will connect, not "your existing systems"
  • Describes what happens when a step fails
  • States what is explicitly not included
  • Separates build cost from monthly running cost
  • Tells you who owns the accounts and the code at the end
  • Comes with a rough timeline that includes your review time

A quote to push back on:

  • One number, no breakdown
  • No questions asked about your edge cases before pricing
  • Priced hourly with no cap and no estimate
  • Built entirely inside a tool you have never heard of and cannot access
  • Promises a percentage saving without asking how long the task currently takes

That last one matters. Anyone quoting "save 80% of your admin time" before measuring your admin time is selling, not scoping.

Working out what it is worth to you

Do this before you talk to anyone. Pick the task that annoys you most. For one week, write down how long it takes each time and how often it happens.

Multiply: hours per month × what an hour of that person's time costs you. That is your annual saving. If the task takes six hours a month and costs €25 an hour loaded, that is €1,800 a year. A €1,500 automation pays for itself inside a year and then keeps paying, forever, without holiday or sick leave.

Then add the things that do not show up in an hourly rate: invoices that go out on time instead of three weeks late, enquiries answered at 11pm, the mistake that does not happen because a human is not retyping a number at the end of a long day.

Where to start if the budget is tight

Start with one automation, not a system. Pick the task that is highest frequency and lowest judgement — the one that is pure copying and pasting. Get it working, live with it for a month, then decide what is next based on what you learned rather than what you imagined.
